I got several friends to come into the game. Their feedback is the same:
"Too much grind at the start". Basically, they feel they have to sink time to actually get somewhere, and they're not sure that they'll actually like it, so they don't want to bother.
So I have a rather radical suggestion... Make lvl 1 units from the regular category, and maybe the "Specialist" category, actually free.
The reasoning is as follows: People will be able to test stuff. They will be able to evade the early grind loop. They will be able to do trial and error and actually build their initial company with the "core" units: Warriors and Archery.
If you unlock "Specialist' too, it would allow people to actually play with a bit more fun stuff, learn base abilities, and not feel "robbed" when they invest on something that doesn't suit their tastes.
ELITES would still have to be grinded for to prevent stupid compositions from being given into the hands of people that know squat, and of course legendaries would be the same.
This would make more people stay in the game.

Starter packs
With a system like this, a couple of things would have to be changed with starter packs. I suggest having 1 starter pack per nation that has an Elite, and the others having at least 1 lvl 2 Specialist to even things out at start. This would even things out a bit.

However, to increase your Cyan income, you should advertise the possibility of buying LVL 2 units more, by making "Level" set to "all" as default in the shop.
Likewise, you really should, in the shop, write "Cyan cost OR Ducas cost", because I have had a couple of friends thinking they had to buy by payign both silver and gold

With a bit more reflection, I believe it would be best to leave it to "regulars", otherwise people would leave a bit too fast, without the progression feel you get in most F2P games, because once you have what you want that's pretty much it...
So regulars would allow people to play with horde armies, and to have fillers for their AP . We also need more untis though
